2.5c Goal Setting Exercise

Goal Setting Exercise (assignment due in Progress Report #1)

  1. Each team member writes down three short term goals. These are goals that you should be able to accomplish or begin to accomplish during the project. Before you write down your three short-term personal goals, give yourself a reality check.
    1. Do you take the risk of telling people exactly how you behave or do you tell people how you wish you could act?
    2. Are there skills, abilities, and knowledge you possess, which can be developed further by being honest about how you act in collaborative situations?
    3. What are your competencies?
    4. What competencies do you need to develop further?
    5. Do you have the ability to abandon blaming people when the unexpected happens and stand with your team members helping to clarify what inside or outside forces contributed to the team's frustrations or unexpected outcomes of your project?

  2. Present your three goals to the team. Discuss with each other if you think you can accomplish the goals within the context of the team task or will you have to make changes in your life to make the personal goals work within the context of the team's goals. Team members individually succeeding at their personal goals will motivate the team members to accomplish the team goals.
  3. Have a discussion about what your team wants to collaborate about. Decide how will you go about the process of learning how to collaborate, become aligned with one another to think creatively, and develop your self-knowledge and mastery when collaborating with others.
  4. Create a Mission Statement. If you have a mission statement, begin to formulate the team's goals. Formulate and discussing your short-term goals for the project and for the team. Make them quantifiable by assigning a person to each task and estimating the time it will take to do each of these tasks. Before assigning the tasks discuss your strengths and weaknesses in regard to each of the tasks. Do not use volunteerism to do the tasks. First discuss who is most skilled at the task and decide if that person should do the task or does another team member who is weaker in that skill want to develop the skill by doing that particular task. Decide upon the long term and short-term goals of the project.

  6. As a team develop your own criteria for success. Make a hierarchical list of priorities. Use these priorities as your milestones.

  8. Consider the goal's component parts. Quite often goals can require your team to integrate many activities and resources as you work towards your primary goal. Consider the culture of MIT, and then place the MIT culture in the context of the course culture, and then the course culture into the culture you want to create for the team. Consider the outside and inside pressures. Then break the goal down into sub-goals.

  10. Consider what activity or task needs to be done to successfully complete each sub-goal. The sub-goals are then further broken down into tasks for each team member, which is called the Activity List. Time frames must be placed on each of the tasks and then either the long term or short-term goal is reviewed for feasibility in the time frame your team has to work with.

  12. Adjustments are made and the Team Leader and Recorder track deadlines, which are added to the milestones. The team leader and the other team members monitor team members' activities. Adjustments are made as unforeseen problems arise.

The breaking down of a sub-goal into smaller, more concrete activities makes planning easier, efficient and realistic. Breaking down goals into sub-goals and their component parts allows each team member to be clear about what they are going to do and what they have committed to do. All of your team members have many opportunities and options to use their time. Becoming a high performing team takes clarity and clear concise communication about how you will collaborate and the purpose of the collaboration. Time is lost when goals are vague. Without clarity your team will spend time on coordinating tasks just before they have to be accomplished when it is difficult to decide how to fit meetings into already tight schedules. Clarifying your purpose well in advance is crucial to being efficient. The most deadly of nonperformance issue is procrastination. Team writing is successful only when planned in advance.

Individually, reconsider your personal goals, break them down into sub-goals, and realistically think about whether or not your personal goals are obtainable in the context of the team's goals. If you make any changes in your personal goals, communicate them to your other team members. Put all the milestones and deadlines onto the Team’s Monthly Calendar.
